By January 20th, the last message was a lone thumbs-up emoji. Today it sits there, archived but not deleted, a quiet reminder of good intentions.
Every IT leader has a folder full of abandoned initiatives. The project management tool that was supposed to replace email. The productivity dashboard nobody checks anymore. The AI assistant that still sends daily digests to an inbox filter created specifically to hide them.
January sells us on starting fresh. February reminds us why we gave up last time.
The cycle repeats because we misdiagnose the problem. Teams don’t fail at adopting new productivity tools because they lack discipline. They fail because adding another system on top of broken processes just creates expensive overhead with a better UI.
Why January feels different (But isn’t)
There’s genuine psychology behind January optimism. The new year creates mental permission to try things you’ve been avoiding. Budgets reset. Leaders approve spending they held back in Q4. Teams have energy coming off holiday breaks, before the grind of Q1 deadlines kicks in.
Tool vendors know this. They run their biggest campaigns in December, targeting January sign-ups. Enterprise sales teams close deals they’ve been nurturing since September. The pitch is always the same: this tool will finally solve the productivity problem.
This is where the pattern breaks down.Most productivity tools get deployed before anyone figures out what problem they’re actually solving. A VP sees a demo and gets excited about features. IT rushes through implementation to hit the January launch target. Teams get handed new software with a two-hour training session and a vague mandate to “use this for project tracking now.”
Nobody asks what they should stop doing. The old spreadsheet tracking system stays. The weekly status email continues. The Friday all-hands where people read updates from slides that could’ve been emails? Still happening.
So the new tool doesn’t replace anything. It just becomes another place to update the same information that’s already tracked in three other systems.
In some financial services environments, January initiatives increase the number of tools teams are expected to use. Within a few months, usage typically contracts back to a small core set, with the additional tools generating notifications that teams largely ignore.

That’s it. No AI or dashboard. No integration with 47 other tools. Just clarity about where different types of information belong.
The common thread? Subtraction, not addition.
These teams removed friction instead of adding features. They created constraints that reduced cognitive load. And critically, they didn’t need willpower or January enthusiasm to maintain the changes because the changes immediately made work less annoying.

- New project management tools? By February, only 31% of teams still use them. The old tracking system never died, so you’re updating both places now.
- No-meeting time blocks? Still protected by 78% of teams. Works because it removes friction—people defend the time since it helps them actually get work done.
- AI productivity assistants? Down to 41% active users. Each AI suggestion adds decision fatigue: accept, reject, or modify?
- Async communication windows? Maintained by 82% of remote teams. Clear boundaries work. No ambiguity about when to respond versus when to work heads-down.
- Productivity dashboards? Just 18% of managers still check them. You can see problems but can’t fix them. So why keep looking?
Changes that remove something beat changes that add something.
The myths that keep us buying
More visibility creates better decisions.
This assumes lack of information is the problem. Usually it isn’t. Productivity dashboards generate data nobody acts on because the people seeing metrics don’t have authority to change anything. Symbolic performance tracking.
AI tools save time automatically.
Maybe eventually. First you configure them, train your team, redesign workflows, and figure out which AI suggestions are helpful versus confidently wrong. New tools fix process problems.
A research team bouncing between three note-taking apps still can’t find information because nobody enforces tagging standards. The tool isn’t the constraint. The lack of process is.
January momentum sustains itself.
Behavior change requires ongoing reinforcement. One CTO tried biweekly “commitment check-ins” to maintain new workflows. Four weeks in, meeting fatigue killed them—the exact problem they were supposed to solve.
If you’re going to change something anyway
The pressure to show progress in January is real. January pressure is real. Leadership wants to see improvement. Teams expect something new. Saying “let’s just do less” doesn’t fly in planning meetings.
So if you’re going to try something, here’s what actually seems to work:
Start with one specific workflow. Not “improve productivity” but “fix how we handle customer support tickets” or “reduce time spent in code review.” Pick something narrow with clear inputs and outputs.
Kill something first. Before adding any new tool, identify what you’ll stop doing. Which meeting dies, which Slack channel gets archived, which status report goes away? Create space before filling it.
Lock the scope immediately. Define exactly what changes and what stays the same. No “we’ll expand this later” promises. Later is where scope creep lives and kills adoption.
Pick one metric that matters. Cycle time. Error rate. Time to resolution. Something you can measure in 30 days. If that number doesn’t move, revert and try something different instead of convincing yourself it needs more time.
None of this is exciting. Won’t get approved in ambitious January planning sessions. But it’s what’s left standing when everyone checks back in March.
